How much does it cost to build an AI agent or automation in the UK?
There is no list price, but there is a pattern. Cost is driven by how many systems are involved, how messy your data is, and how much can go wrong if the system gets something wrong.

What drives the build cost
- Number of systems it must read from or write to.
- How clean and accessible your existing data is.
- The number of rules and exceptions it must respect.
- Approval steps, audit trails and compliance requirements.
- How much content has to be written or tidied before launch.
The running costs people forget
Alongside the build there are usage costs for the AI model itself, hosting, monitoring and a small amount of ongoing tuning as your content and systems change. These are typically modest, but they are not zero and should be in the plan.
How to keep the first phase affordable
Pick one task and one system. Put a person in the approval loop so the risk is low. Measure the time saved, then decide on phase two with real numbers instead of a forecast.
Questions to ask any supplier
What is excluded, what happens when an integration behaves differently to its documentation, what the monthly running cost looks like at your volume, who owns the code and prompts, and what support after launch costs.
What drives the price up or down
Four things decide most of the cost of an AI or automation project: how many systems need connecting, how clean your data is, how much human review is built in and how strict your security and compliance requirements are. A single assistant answering questions from your website content is at the lower end. An agent that reads emails, updates a CRM, books appointments and handles personal data sits much higher.
Discovery work matters too. A short, paid discovery phase that maps the process and tests a prototype with real examples is usually the best money spent, because it stops you paying to build the wrong thing.
- Number and type of system integrations.
- Quality and structure of existing data.
- Approval steps and human review.
- Security, data protection and audit needs.
- Expected volume of conversations or tasks.
Indicative UK price bands
Every project is different, but these bands give a realistic starting point for UK SMEs. A simple automation joining two or three existing tools often falls in the hundreds to low thousands of pounds. A custom AI assistant trained on your documents with lead capture typically sits in the low-to-mid thousands. Multi-step agents connected to several business systems, with approvals and logging, commonly range from mid thousands upwards.
Running costs are separate. Expect monthly charges for AI usage, hosting, monitoring and support. For modest volumes these are usually small compared with staff time saved, but always ask a supplier for a monthly estimate based on your real volumes.
How to compare quotes fairly
Quotes vary widely because suppliers include different things. Ask each one to break their price into discovery, build, testing, launch and ongoing support, and to state what is excluded. Check who owns the code and prompts, how changes are charged and what happens if you want to move supplier later.
Be cautious of very low fixed prices with vague scope, and of quotes that do not mention data protection, testing or monitoring. Those are the parts that keep an AI system reliable once real customers use it.
- Is discovery separate from build?
- Are running costs estimated monthly?
- Who owns the code, prompts and data?
- How are changes after launch charged?
